The hard truth first
You cannot fully repair damaged hair. Once a cuticle is broken or a protein bond is cut, no product regenerates it. "Repair" products temporarily patch or coat the damage; they don't rebuild the strand the way skin regenerates.
What you can do:
- Slow further damage (biggest win)
- Patch the surface so hair looks and acts healthier
- Rebuild the protein structure partially with treatments
- Keep the undamaged new growth protected from day one
Accept this and the rest of the plan becomes clearer.
What damage actually is (in 60 seconds)
A healthy strand has three layers: medulla (core), cortex (bulk, protein), cuticle (outer shield). Damage happens at all three:
- Cuticle damage — chips, cracks, missing scales. Causes: heat, friction, bleach.
- Protein loss — gaps in the keratin scaffold of the cortex. Causes: bleach (tears disulfide bonds), protein hydrolysis from UV.
- Lipid loss — the thin waxy layer ("F-layer") that sits on top of the cuticle gets stripped by surfactants and oxidation.
Each layer needs different treatment.
Week-by-week plan
Weeks 1–2: Stop the damage
Non-negotiable:
- No bleach, no color lift, no relaxer. Wait.
- Heat off for 14 days, or maximum 150°C with protection.
- No tight styles (pulling = snap).
- Microfiber towel or T-shirt only.
- Silk/satin pillowcase or scarf at night.
Routine:
- Sulfate-free cream shampoo, 2x/week, scalp only
- Rich conditioner, 5 minutes, mid-lengths to ends
- Light leave-in daily
Ends that are split or mushy? Get a trim. Split ends travel upward; keeping them costs you length in the long run.
Weeks 3–4: Rebuild protein
Hair that's stretchy when wet and snaps is protein-deficient. Start a light protein cycle:
- Week 3: protein mask with hydrolyzed keratin or wheat protein
- Week 4: moisture mask
- Don't do two protein treatments in a row — you'll get protein overload
Good protein ingredients on the label:
- Hydrolyzed keratin
- Hydrolyzed wheat/rice/soy protein
- Silk amino acids
- Hydrolyzed collagen
Weeks 5–8: Bond-builders
Bond-building treatments work differently than proteins. They actually reconnect some of the disulfide bonds that bleach breaks. These are worth the money for chemically damaged hair.
Options:
- Salon bond-building services (Olaplex No.1/No.2, K18 in-salon)
- At-home versions (Olaplex No.3, K18 leave-in mask, Redken Acidic Bonding Concentrate, budget: The Ordinary Multi-Peptide)
- Use weekly on wash day, before conditioner
Set realistic expectations: after 6–8 weeks you'll notice less breakage and more flexibility. You won't get virgin hair back.
Weeks 9–12: Lipids and sealing
The F-layer (lipid layer) is what gives hair its natural shine and tangle-resistance. After protein and bond work, rebuild lipids:
- Seal ends with light oil daily (argan, jojoba, sebum.">squalane)
- Weekly oil pre-wash: warm oil on lengths 30 min before shampoo
- Butters (shea, mango) overnight on ends 1x/week if tolerable
Quick INCI shopping guide
Skip if your hair is badly damaged:
- Sodium Lauryl Sulfate (SLS), Sodium Laureth Sulfate (SLES) in daily shampoos
- Alcohol denat. high on the list (drying)
- Formaldehyde-releasers (DMDM Hydantoin, Quaternium-15)
- High % of short-chain alcohols
Look for:
- Cetyl, cetearyl, behenyl, stearyl alcohol — these are fatty, moisturizing
- Behentrimonium chloride/methosulfate — detangling
- Amino acids, hydrolyzed proteins
- Panthenol (provitamin B5)
- Natural oils low-to-mid in INCI
Warning signs to stop and reassess
- Hair snapping when wet with minimal tension
- Stretching like gum and staying stretched
- White bulbs at the end of broken strands (follicle damage, not just shaft damage — see a derm)
- Scalp pain, burning, or itching after color
When to accept and cut
If more than 3–4 inches of length is:
- Stretching endlessly when wet
- Knotting into mats that comb can't save
- Breaking into short flyaways daily
...cutting will often feel like a repair treatment. Fresh ends stop the splits from traveling and you'll see progress faster.
What Mutaly recommends for damaged hair
Damage plus other factors (porosity, scalp type, balance) changes what specific products make sense. High damage + oily scalp needs a different routine than high damage + dry scalp. Color-treated damage differs from heat-only damage.
The Mutaly quiz maps your damage level against all five other dimensions of your hair profile and suggests specific products for the combination.
